Has anyone changed their brake system from Drum rear to discs?
Any ideas of what to replace with or how to go about it?

Do i change the master cylinder and vacuum head? whats the settup?
Costs?

Is there any of the original Hessy left :D ,im sure it would involve a new back axel as well, so not really worth it

You dont need discs all round. just the front will do, but why? Yoy only get brake fade in the Alps (the downhill bits). Spend your loot on o/hauling your existing drums and you may be surprised. Also -- what`s the base vehicle? some are very easy, some aint.

Hessy has a Fiat 290 Ducato wheelbase and the refurbishment of the drums i would agree to be the easiest and probably the most sensible way forward.
There is about 80k miles on her and i got new shoes and pads but will get the new rubbers for the brake mechanisms also.
Thanks for the consideration for the upgrade

don't know about the fiats but, this is what i'm in the middle of on my transporter.

the MOT man said last year that my discs were on their limit, but he couldn't fail me as the brakes were still working ok, so I knew I had to do something this year.

so, after a little research, I've bought the new front discs in the size of the 3.2ton 174 bhp model (333mm discs instead of my stock 304mm discs) and am sourcing the calipers off the same model second hand. There's a company up in Campsie do the discs grooved and drilled for humble money.

For all the braking the rear does, its not really worth doing the same (upping the size/spec), so I'm going with stock size of discs, but again sourcing them grooved and drilled with new pads.

maybe worth checking is there a higher spec ducato with bigger front discs? and just freshen up the rear??
